Stop Chasing AI Moonshots – Start with Daily Value

The rush to integrate AI is understandable. After all, it sounds like the grown-up move: connect the data, embed into workflows, and automate the big tasks. But it also happens to be the slow move – expensive, dependency-heavy, and easy to overestimate the impact on a roadmap.

Yet at the same time, most organisations are sitting on a simpler and quicker source of value: day-to-day AI use that makes people more effective today. Crisper first drafts, quicker data analysis, and considered decision making. It may not be worthy of a hyped-up companywide meeting or smug LinkedIn post – but it compounds.

When it comes to AI adoption, the mistake isn’t aiming big. It’s starting big. Instead seek to start with daily value. Build capability where the work happens. Then integrate where the impact is proven. In other words, don’t try to install a nervous system before you’ve built the muscle to move.

Just three paragraphs in, I suspect some may take the view that I lack ambition. But I’m not arguing against bold moves. I’m simply advocating for sequencing. Start at the desk where the real work is done, not the architecture that surrounds it. Then, only when the ROI is real and the risk is understood, invest in targeted integration rather than a leap of faith.

This approach doesn’t only keep risk low but makes adoption vastly more likely across the organisation. For the team around you, daily value creates pull: people use what saves them time, increases their value, and reduces repetition. The learning curve of AI becomes part of the job, not an extra task, and you standardise workflows rather than force them upon people.

For the board, it creates proof. You can quantity productivity gains, reveal risk early, and build a track record of responsible use before you pitch for a big budget. That’s how you get a “yes” faster – not by pitching a moonshot, but by demonstrating a measurable return and a controlled risk posture.

If at this stage you’re still getting ready to pull the trigger on big integration of AI, let me make this more practical. Let’s separate AI adoption into two distinct modes. That’s not to say you must choose one of these forever – you don’t – but they behave very differently in terms of cost, risk, timelines, and how easily they spread.

Mode 1: System-level Bold Bets

This mode sees AI embedded into your core systems and end-to-end processes. Think of AI triaging customer tickets within your helpdesk, automating steps throughout your sales pipeline, and making operational decisions at scale. When it works, it’s genuinely transformational. But it also relies on data quality, strong security, knowledgeable governance, ongoing maintenance, and more. Most organisations only consider these dependencies once they’re already committed.

Mode 2: Day-to-day Functional Use

This mode sees AI applied to the work itself – the tasks that happen every day, across each team. Drafting sharper first versions, summarising follow-ups to meetings, pulling insights from data faster, stress-testing operational moves, and so on. It’s cheaper, quicker to iterate, and far easier to adopt because the value is not just immediate – but it’s personal. And once enough people are using it well, something beautiful happens: standards emerge. Good uses spread whilst bad uses die. Plus, the organisation becomes more AI-literate by default.

These two approaches take very different views of what AI integration truly is. One sees AI primarily as an IT integration challenge, whilst the other sees it as a productivity behaviour change. But if people don’t know how to work with AI and your organisation doesn’t know how to govern it, the “big bet” projects tend to become costly experiments with high friction.

Whereas if you start with functional use, you build the foundations that make integration worth doing later: real usage data, clear ROI signals, tested guardrails, and a team that’s already comfortable using AI responsibly. Then you can place your bold bets with precision to land them with far less drama.

But if you need more convincing to start small, you may be wondering why big bets fail so often despite being so transformative. Contrary to what you may first think, it’s got nothing to do with tech. In fact, the bottlenecks are usually the unglamorous bits: data, process, risk, and change. And when you integrate AI within the nervous system of your organisation, these constraints reveal themselves in one of six ways.

1. Integration debt creeps in faster than expected

          Each point of integration becomes something that must be maintained, secured, monitored, and explained. As new tools arrive, APIs change, and workflows evolve; what was once a single integration is a growing area of dependencies. At this point, the bill doesn’t just come at launch, it arrives monthly or quarterly.

          2. Data reality turns bold bets into clean-up projects

              Few organisations have “AI-ready data”. Whether it be duplicate fields, missing context, murky definitions, or plenty of workarounds; data is often messy. Once you try to automate at scale, those messes stop being background noise and start becoming blockers. Unfortunately, AI doesn’t fix messy inputs – it just creates messier outputs at pace.

              3. Change cost is a silent killer

              System-level change doesn’t fall short because the model is bad. It typically fails because it isn’t actually adopted in the real world. People keep doing what they’ve always done, incentives don’t shift, and the “new” process becomes an extra task. It’s easy to underestimate the workload involved in ensuring change becomes habitual. It relies on the right people, the right incentives, and the right message – which all cost money.

              4. The evaluation gap is big

              In a deck or proposal, it’s easy to describe impact: “faster decisions”, “better conversion”, “lower cost”.  But proving that value whilst controlling quality is harder. You must have baselines, measurement, testing, ongoing monitoring, and more. And if you can’t evaluate it properly, you can’t improve confidently and will often face an unconvinced C-suite.

              5. The risk becomes amplified

              When AI is used at the desk, a human catches most errors before they matter. But when AI is hardwired into systems, mistakes travel further and faster into customers, reporting, operations, and decisions. This changes the risk profile completely, requiring governance to mature before the automation can scale.

              6. Time-to-value is longer than pitched

              However right the vision, system-level AI integration typically takes months or years. That is, at least, before meaningly benefits reveal themselves. Whilst you’re waiting for the “big wins”, you’ve delayed plenty of smaller improvements that could have been compounding across the organisation the whole time.

              I’m going to assume at this point I’ve convinced you against the “big bets” for now. But you’re probably wondering how you measure the impact of smaller, functional uses of AI throughout the organisation. Unlike most things in the world of AI, I’m pleased to say it is fairly easy and needn’t be overthought. And what I love most is that they compound.

              1. Minutes saved

                  The biggest cost to your organisation is likely still people – and whatever the billionaires may say that isn’t changing anytime soon. So, time saving is the obvious yet often underrated measurement of success. Admin, first-drafts, meeting summaries, follow-up emails – the “small” tasks that quietly eat hours across a week for a single employee. Shave minutes off the work that happens each day and you get time back without a re-org or new platform.

                  2. Quality uplift

                  For most organisations that make use of AI at a functional level, the bigger win is often quality. Clearer structure, fewer missed steps, more consistent logic, and so on. AI can act like a second set of eyes – tightening thinking, revealing gaps, and raising the baseline of what “good” looks like, especially on work that’s done fast.

                  3. Speed to decision

                  Good decisions aren’t simply about knowledge – they’re about synthesis. So, when AI helps teams pull together context faster, test scenarios, and get a clear view of options, cycle time drops. This isn’t automating leadership; you’re simply removing the drag that slows leadership down all too often.

                  4. Consistency

                  This is where compounding becomes operational. When teams start using shared templates, checklists, and standard responses, quality becomes repeatable. You enjoy less reinvention, less variance, and fewer “it depends” outcomes. The organisation becomes more coherent without becoming more bureaucratic.

                  When we put these together, the math gets hard to ignore. You don’t need a moonshot to make AI worth it – you need a reliable, repeatable improvement in how work gets done throughout the organisation. After all, even a small uplift across hundreds of people will beat the transformation programme that just might land in 18 months.

                  So, what does daily value look like in practice? Think less about kickstarting an AI programme, and more about everyday workflows. The highest leverage starting points are almost always the unglamorous ones: drafting, summarising, analysing, planning, and adding structure to messy inputs. Pick the work that happens every week, not the work that looks impressive on a slide.

                  Then be purposeful about making good use contagious. The quickest way to kill adoption is to leave your team improvising – discovering prompts, setting standards, drawing different lines. Instead, share a small library of examples: a few prompt patterns, outputs that reflect your voice, and so on. Crucially, be clear as to your expectations and quality bar. These don’t need to be perfect. But they must be usable.

                  At the same time, keep one principle clear: AI can speed up the first 80%, but humans own the final 20%. That one rule protects quality, reduces anxiety, and helps stickiness. It also creates a consistent mental model throughout your team at all levels about where responsibility ultimately sits for any work done or decision made through the help of AI.

                  You’ll also want some light touch guardrails that people can actually remember. Not wordy policies nobody reads but a handful of practical defaults that make responsibility feel normal: what not to paste in, where human review is non-negotiable, and what “good enough” means in context. Done well, this won’t slow your team down. Instead, it stops rework and builds trust at the onset, before bad habits take hold.

                  Finally, keep leadership focused on evidence. Track a small number of signals – time saved, quality uplift, decisions made, and consistency – whilst using what you learn to decide where to go deeper. That way, you can’t mistake activity for progress and, when you pursue system-level integration, it’s not a leap of faith. Instead, it becomes the next logical step that’s taken with a clear ROI case, a more capable workforce, and fewer unknowns.

                  I hope by this point my argument is clear: AI will reward the organisations that stop treating it as a single, heroic initiative and start using it to change how work gets done day-to-day. More simply put, let’s stop asking “how quickly can we integrate AI into everything?” and instead ask “where can we create daily value this month?” Because when you do choose to wire AI into systems, you’ll be doing it with evidence, competence, and less risk. Only then does integration become the reward, not the staring gun.
